Diagnosis before drills. We start by watching and listening: how the leader communicates now, where influence leaks, and what feedback surrounds them, through direct observation, materials review, and structured input where appropriate. “More presence” becomes a specific list, this leader’s list, and the list becomes the plan.

Message discipline first. The fastest presence gain for most leaders is structural: lead with the point, support it in threes, stop before the caveats swallow it. We rebuild how they construct messages for meetings, decks, and documents, because a leader who is easy to follow is halfway to commanding the room.

The room, rehearsed. Delivery is trained live: the board update, the pushback moment, the question they hope nobody asks. Video where useful, honest coaching always, and repetition until the composed version is the default version.
